“Why doesn’t my e-commerce site perform as well as my competitors’ sites? What seamless experience should I be offering my customers? What technical architecture should I deploy to make it possible? A new platform or migration?”
“What organisation and skills do I need to build a digital ecosystem that meets my challenges? What budget should I devote to a first platform version? When can I have a Minimum Viable Product (MVP) online?”
Whatever your challenges, Kaliop can help you define a digital roadmap for immediate activation.
1 – Define a digital roadmap through collaborative, multidisciplinary, transformative work
Kaliop’s approach is to place a team of experts at your disposal to work in close collaboration with you in defining the roadmap for your digital projects. Our collaboration also enables us to begin a process of transformation towards the working methods needed to achieve your objectives.
To solve your business problem, we focus on four dimensions (customer experience, technical ecosystem, data, and work methodology) by providing a multidisciplinary team to work with you in each area to gain an overall perspective. Using a collaborative workshop mode and oral culture, the aim is to create a roadmap so that your business can accelerate by combining our fast, Agile approach with your business knowledge.
We will provide you with new working methods and digital expertise to co-create an action plan. Together, we’ll change the way you work, not just what you do. Speed and collaboration will be the key to our shared success.
2 – Define the target vision
We organise our work into key stages.
We start with an initial analysis of the existing situation, during which we:
- Set up a mixed, multi-disciplinary team and establish conditions for collaboration;
- Define the business challenges to be met;
- Analyse the existing:
- Customer journeys to identify pains/gains via user research or traffic measurement tools;
- The technical environment, i.e. architecture and technical debt, performance (response time), team speed and motivation, development methods;
- Data availability and usability;
- Share our experience with your teams in terms of the methodologies and tools they will need to adopt for successful projects: Agility, customer centricity, MACH, DevOps…
We then carry out a second phase to define the target vision and the path to be followed to reach it (vision & gap analysis):
- Defining the contours of the future experience: target customer paths, design system, graphic charter, etc.;
- A target architecture materialized by an AS-IS/TO-BE model (what we keep, modify, create and what we part with) and BUY or BUILD (what we develop and what we use as a service);
- A macro roadmap with the main services and functionalities in the form of EPICS prioritized by business value and complexity (cost of delay, ROI vs. effort) and their possible organizational impacts;
- Definition of the skills required to implement the roadmap.
3 – Produce deliverables enabling immediate implementation of the strategy
This final phase is to formalise a roadmap so that it can be activated immediately. This involves finalising the deliverables needed to launch the production of the workstreams.
In this way, we co-create:
- A short- and medium-term operational plan, including a schedule for completion and intermediate deliveries of the main milestones, the MVP and the successive versions to come;
- A backlog of prioritised EPICS and the drafting of the US for the first Sprint;
- A concept for the future digital experience (main screens);
- A target technical ecosystem;
- Human organisation and tools (roles, governance, tools);
- A workload plan and budget.
Over 4 to 6 weeks, Kaliop works with you to define a digital strategy roadmap covering the service design, technical ecosystem, capacity (skills and workload), schedule and budget.
